OVERVIEW

Vendor-led PoV processes are optimized to close deals, not surface the truth. Internal teams face a structural disadvantage: limited bandwidth, no evaluation methodology, and no leverage over how vendors design and run tests. The result is expensive tools that underdeliver, multi-year contracts built on demo-room promises, and security gaps that only become visible after deployment.

We manage the full evaluation lifecycle as an independent third party with no financial relationship to any vendor — from scoping through final decision support. The deliverable is not a feature comparison spreadsheet but a defensible, evidence-based recommendation the organization can stand behind in front of auditors, procurement, or a board.

Engagements begin with discovery and requirements definition: structured interviews with security, IT, compliance, and procurement stakeholders to define business drivers, integration constraints, and measurable success criteria — before any vendor conversation begins. This is followed by independent vendor landscape analysis and shortlisting, with an RFI/requirements matrix issued to candidates and responses scored objectively before demos take place.

The core of the service is PoV design and supervised execution: test cases mapped to the client's real-world use cases and threat model (MITRE ATT&CK-aligned), agreed with the client before vendors are informed. During the evaluation period we act as the client's technical proxy — managing vendor engineers, enforcing test scope, capturing evidence, and preventing evaluation theater. Typical evaluation period is two to four weeks per vendor.

The engagement closes with a comparative analysis and decision-ready report: structured scoring against pre-defined criteria, side-by-side vendor comparison, risk assessment of each option, and a recommendation with full rationale. Optional extensions include negotiation support post-selection, implementation readiness assessment, and a 90-day post-deployment validation to confirm PoV results hold in production.
